Dreamforce 2025: Diagramming Agentforce Solutions

The Conversation Behind the Session
Over the past few years Iโve worked on ways to make complex Salesforce architectures visible and understandable. The Diagramming Salesforce Solutions framework grew from that need, helping architects translate systems into stories people can follow.
Now the story has changed; it has grown. Agentforce changes the nature of architecture. Systems no longer wait for us to tell them what to do because they listen, reason, and act. That shift brings incredible opportunity, but it also raises new questions about trust, governance, and measurable value.
This session introduces a small but significant set of diagrams that begin to answer those questions.
The Framework So Far
The Diagramming Agentforce Solutions framework focuses on three foundational diagram types. Each brings a different lens to understanding how intelligence operates within a Salesforce environment.
1. Value Stream Mapping for Agentforce
Shows where AI creates measurable value by mapping the before and after states of a process. It highlights lead time, process time, and handoffs so that improvement can be seen rather than assumed.
2. Context and Retrieval Architecture
Describes what data feeds the agents and how that data is governed. It brings together Salesforce, Data Cloud, and external knowledge sources to show how context is retrieved and how quality and compliance are maintained.
3. Trust and Governance Framework
Explains what keeps the system accountable. It connects agents, policies, and controls, making the invisible work of governance visible. It is where risk, control, and evidence meet.
These diagrams are working tools that help teams reason about where AI belongs in the enterprise and how it can be trusted to act on our behalf.
Looking Ahead
The framework is still emerging, and my session is only 20 minutes long, so I have chosen to present the 3 diagrams that I have needed to use most during conversations about Agentforce. I am working to produce framework-ready versions of additional diagrams already in use. I think that these will cover describing Agent Interaction Flows, Training Data Architectures, and Event-State Models. My goal is to add precision to the way we describe reasoning, learning, and collaboration among agents.
For now, the focus is clear: help teams speak a shared visual language for how Agentforce creates value safely and transparently.
